The company faced its critical holiday season amidst significant personnel changes and with one-person departments stretched thin. Lacking any formal project management software, the existing workflow was entirely manual, leading to a lack of organization, potential for missed deadlines, and widespread confusion across sales, marketing, and training departments. A structured, 6-month plan was needed to align all teams and ensure a successful campaign.

Establishing a Single Source of Truth

My first step was to centralize all planning. I created master Google Calendars for scheduling and a master Excel sheet to serve as a high-level timeline. This immediately provided all stakeholders with a clear, accessible view of the entire campaign, clarifying responsibilities and reducing the need for constant status meetings.

Innovating with No-Cost Automation

To solve the problem of keeping the timeline updated, I wrote a custom script to link the Google Calendars directly to the Google Sheet. Any change made in a calendar was automatically reflected in the master timeline. This created a real-time, automated workflow at no cost, **eliminating hours of manual data entry and status updates** for the entire team.

Driving Accountability Through Proactive Communication

I set clear expectations from the start that I would be following up regularly. This involved weekly summary emails to all stakeholders and direct, one-on-one check-ins to review work and clarify statuses. This consistent communication loop ensured everyone was aligned and that deadlines were consistently met.

This entire strategic plan was developed and executed while I was simultaneously traveling between five store locations to deliver critical sales and customer service training. The automated system I built was essential, allowing me to manage the campaign timeline efficiently from anywhere, while tools I'd previously developed, like the T.R.A.C.E. AI, helped me track training progress and performance remotely.
